92 Olds 88 Royale no heat

Ok so I drove last winter with no heat and don't want to go through that again. I wait for car to get up to temp, slide the temp selector, no heat. The heater core gets hot on both hoses,just checked it today because I wanted to see if I had to replace it. Before that I disconnected hoses and ran the garden hose water through it. Heater core hoses are hot, fan blows strong, T-stat was replaced about 2 years ago. What else can I check, could it be the stat or dampers? Thanks

At a glance this is a diverter door problem and some not so easy to fix - bummer, T
